Those are the numbers. The more useful answer is that most redesigns never move revenue, because they change how a site looks without touching the three things that decide whether a visitor acts: whether the offer is clear in five seconds, whether there is one obvious next step, and whether the form can be finished with one thumb on a 360 pixel screen.

The audit comes before the moodboard
A brief that starts with "make it look modern" produces a modern-looking site with the same conversion rate. Start with evidence: Microsoft Clarity for session recordings and rage-click heatmaps, Search Console for what people searched before landing, GA4 for the drop-off. That stack is free.
The five-second test
Show your homepage to five outsiders for five seconds, then take it away. Ask three questions:
- What does this company sell?
- Who is it for?
- What were you meant to do next?
Four of five should answer all three. In the audits DevXAI runs, most Indian B2B sites fail this, and the fault sits in the headline rather than the visuals. "Enterprise-grade digital transformation partner" tells a procurement manager in Gachibowli nothing. "Custom ERP for mid-size pharma manufacturers, built in Hyderabad" tells him whether to keep reading.
One primary action per screen
Count the buttons above the fold. If there are four, there are zero. Pick the single action that matters, style one button as primary, demote everything else to a text link. A blog post has one action too, and it is not "join the newsletter" if you sell ₹10 lakh implementations.

Run every row and write down pass or fail. The fails are your redesign scope, and roughly half are usually fixable without one.

Where Indian forms leak: OTP, pincode and phone-first identity
In India the primary identity is the mobile number, not the email address. A buyer gives you ten digits before a work email, and a D2C shopper often has no inbox at all. So mobile is the first field, email is optional, and nothing downstream assumes an inbox exists.
OTP is where the money leaks. Transactional SMS in India runs through the operators' DLT registration framework, so templates and sender IDs have to be registered with your provider before anything sends; confirm current requirements with your gateway rather than assuming last year's rules hold. At 7pm on a weekday, delivery is slower than your staging test suggests. Design for that:
- Show a countdown and enable "Resend" at 30 seconds, not 60.
- Set
autocomplete="one-time-code"and wire the WebOTP API so Chrome on Android fills the code without an app switch. - Offer a WhatsApp fallback after the first failure. Plenty of users have WhatsApp working when SMS is stuck.
- Never clear the form when the OTP fails. Losing a typed address is how you lose the order.
- Use
inputmode="numeric"on OTP, phone and pincode so the number pad opens.
Address entry needs the same care. Auto-fill city and state from the 6-digit pincode instead of a 36-entry state dropdown, keep flat or house number as its own field, and add a landmark field, because Indian deliveries are routinely found by landmark rather than by street name. For B2B, add an optional 15-character GSTIN field that prints on the tax invoice: validate the length, never block submission on it. At checkout, put UPI first and cards second, and deep-link the UPI intent on mobile so the app opens instead of a QR code appearing on the very phone meant to scan it. Design for a ₹9,000 Android on 4G, not for your MacBook
Across the Indian client sites DevXAI instruments, the most common viewport is 360 CSS pixels wide, on 6.5 inches of cheap LCD, on a connection that drops in a lift in Kondapur, held in one hand.
- Thumb reach. The comfortable zone is the bottom third of the screen. Put the primary action in a sticky bottom bar on mobile, not in a header the thumb cannot reach.
- Tap targets. 44 × 44 CSS px with 8px of separation. Adjacent links inside a sentence are a tap-accuracy trap.
- Daylight contrast. Light grey on white looks refined on a calibrated monitor in an air-conditioned Madhapur office and vanishes outdoors at 1pm. Body text goes near-black. Grey is for borders, not for words you want read.
- Page weight budget. Fix a ceiling before design starts: 500KB on first load, 150KB of JavaScript. Anything above it must argue its case.
- Fonts. If you serve Telugu, Hindi or Tamil, subset the Noto family to the glyphs you use. An unsubsetted Indic font can outweigh your whole CSS bundle.
The uncomfortable line item is third-party scripts. A chat widget that pulls several hundred kilobytes of JavaScript to offer a bot costs more sessions on 4G than the conversations it starts. A WhatsApp link weighs nothing and Indian buyers actually reply on it. Cut the widget, keep the link. Test on hardware, not a throttling slider: two entry-level Android handsets cost about ₹18,000 and change more decisions than a ₹2,00,000 research sprint. When the real constraint is speed rather than layout, the fix belongs with the web platform build, not the design phase.
Trust signals Indian buyers actually check
Before a ₹10 lakh contract, a procurement manager in the Financial District will look your CIN up on the MCA portal, check that your GSTIN is real, and ring the number on your site to see if a human answers. A footer that says only "Hyderabad, India" fails a check you did not know was running.
- Full registered address, not a city name, with a Maps link.
- A phone answered during IST working hours, and a stated IST window for overseas clients.
- GSTIN and CIN in the footer. For DevXAI that is CIN U63112AP2025PTC118947.
- A WhatsApp contact, because that is where Indian B2B conversations continue after the first call.
- "UPI accepted" at checkout, and invoice terms stated plainly, including the 18% GST on software and IT services.
- Named people with real photographs. Generic boardroom stock photography reads as a shell company here.
- Client logos only where you can describe the work if asked. An unbacked logo wall is a liability in a reference check.
Consent design counts too. Under the Digital Personal Data Protection Act, 2023, a pre-ticked box is not the safe default it once was. Treat consent as a designed screen, not a footer link, and check the current notification before finalising wording. This is not legal or tax advice.
Accessibility is a conversion problem, not a compliance chore
Get the standard right first. WCAG 2.2 at level AA requires 4.5:1 contrast for body text and 3:1 for large text and interface components. The AA target-size rule, SC 2.5.8, sets a 24 × 24 CSS pixel minimum, while Apple's guideline is 44 × 44 pt and Android's is 48 × 48 dp. An agency that tells you "WCAG requires 44px" has not read it. Build to 44 anyway, because platform guidance is what your users' thumbs were trained on.
- Visible focus rings. Removing the outline to tidy a form breaks keyboard navigation and confuses autofill.
- Real labels, not placeholders. A placeholder disappears the moment typing starts, so the question is gone halfway through answering.
- Errors tied to fields. Wire error text with
aria-describedbyand write it in words a person would use. - No autoplay, no auto-rotation. A carousel that advances while someone reads fails a screen reader user and irritates everybody else.
Skip the accessibility overlay widget. It adds a floating icon and a JavaScript payload and fixes none of the underlying contrast or focus failures. Two days of a front-end developer with axe DevTools open does more, and costs less than the annual subscription.

Audit, IA, wireframes, system, build, measure
- Audit and baseline (week 1). The 14 checks, recordings, and four weeks of clean analytics before anything changes.
- IA and copy (week 1 to 2). Sitemap and the actual words. Design after the copy exists, never around lorem ipsum.
- Wireframes (week 2). Mobile first at 360px, with real headlines in place.
- Visual design and system (week 3 to 4). Tokens for colour, type and spacing, then the components that use them.

Two warnings. First, if traffic is too small for a valid A/B test, do not fake one: ship the whole change and compare eight-week windows with the season noted. Indian demand bends hard around Diwali, the March year-end and exam months. Second, hold the baseline for four weeks before touching anything. Teams that measure after launch have a redesign; teams that measure before have evidence, which is why care plans keep the tracking running.
When a redesign is the wrong spend
Read this part before you sign anything.
- Under about 2,000 mobile sessions a month. You cannot detect a 15% lift at that volume in any sane window. Do not hire an agency. Rewrite the headline, put the phone number in the header, add the address and GSTIN to the footer, compress the images. That is a Saturday, not a project.
- Plenty of enquiries, but bad ones. That is a targeting and copy problem. A new interface produces the same unqualified leads in a nicer typeface.
- You are pre-revenue. Buy a good template, pay a writer ₹40,000 for the copy, and put the rest into building the product.
- The core product loop is broken. A better interface hides a weak product for about one quarter, then churn tells the truth anyway.
- You want headless because it will look better. It will not. It will look like whatever you design, and if marketing can no longer edit a page without a developer, you have made the business slower in exchange for a visual improvement.
- One product surface, two developers. You do not need a design system. You need a components folder and a shared spacing scale.
Where a redesign does pay, it pays through one broken flow: a checkout losing people at the address step, a signup dying on OTP, a pricing page nobody scrolls. Fix that first. It is how the product design team scopes the work.

Hire in-house once design decisions come up weekly and somebody has to own the system. Below 2,000 mobile sessions a month, hire nobody yet.
